The Shock Value of Using a Value Stream Map (VSM)

Now that we have gone over the how to use a VSM in Value Stream Mapping to Find Where Time is Wasted, you are ready to find out the value of using a VSM in finding wasted time in your process.

To recap, we created a value stream that not only had a detailed process but also the amount of time it took in each process. We have this posted preferably on a board or using software to collect the data. We audited the process again to make sure we capture all the information in the process and to ask why this is being done. Last step, was that you allow a supervisor or manager take a short audit process to make sure they agree.

After all that is said and done, we not bring our team together. I prefer for them not to know what the VSM I put together looks like. So either I cover up the VSM or we hold the meeting in a different room.

I spend my meeting according to Effective and Efficient Meeting blog. Bringing everyone together I make the purpose of the meeting about the awareness of how long this process takes. This can be a real mind opening since most people have a perspective on how things are operated but not a reality.

Since I don’t want them to see first hand the VSM, as a group, we put together a simple VSM on the process.  I first ask my team what they think the amount of time it takes to go from the order to finish of the product or service. Since most of them will have no idea of when the sales order comes in to a finished product or service, they will usually under estimate the time it takes. flow-chart

Then from there we can actually move beginning to end flow chart on how the product or service is moved from process to process.

Then it’s time to put in the reveal of the VSM and what the process actually looks like.

You might get some kind of reaction, when they compare the two. “Whoa! That’s a lot longer process than I thought about.”

Then the questions start flying, “Why does it take XX before it goes from here to there?”

Right now may not be the right time to get into the Root cause analysis of each wasted time. What we really need to do is figure out how to get from our current process (VSM) to what is expected in our future process. So ideally, you want to have the team come up with a realistic idea of how the future process will flow along with a new completion time.

Now that we have completed a the VSM process, it’s time to take this effective tool and use it in your business (or life) to determine where you are having wasted time. So that you can have more time, freedom, and flexibility for your business to make it more profitable.

Value Stream Mapping to Find Where Time is Wasted

You now have recognized that your current process is taking longer than what your customer wait time is. Now you have to figure out what in the process needs to change in order to shave off time in the process.

You recognize that there is a problem in the process by how much time it is taking to complete the process. But where do you know where to begin?

Enter the world of Value Stream Mapping (VSM).

VSMs allow you to give a visual analyze your current state of the process so you can find where you are losing those valuable minutes (hours, days, or even weeks) in the process.

This tool is awesome at finding the wasted time that may be done in a single day.

Now just because the tool is awesome, doesn’t mean putting it together is awesome. VSMs and be pain staking long (depending on how long the process you are evaluating is) and it make cover your whole room to complete.

Yes I have had a VSM cover a whole wall of a conference room.

It can also be very detailed oriented, meaning there might be more work than just identifying the steps in the process. You will need to identify how long the task stays in one section, what is being done in that area, and where it moves too.

But the whole point in using a VSM it to find the waste.  So even if this is a long ass process that takes a long time, it will be worth knowing and pinpointing where the problems are at.

Be prepared to carry a clipboard and stop watch and wear comfortable shoes when you do this. It can be tiresome and boring to watch as a file gets put on some one’s desk and you have to stand their timing that person until they complete what is needed in that file (or product or whatever you tracking). It will also cause some people to feel nervous since you are doing nothing but observing the process and taking notes, recording everything about that widget you are tracking.

If you are unfamiliar with the process the better you will be with being accurate with the data needed.

Once you have completed this, step in the process, it’s time to hit the drawing board.

I know a lot of people are now using software programs such as SmartDraw but I am still old school and believe that a giant pad of sticky notes and a clean space on the wall works just as good.

Just take your posted notes and start at the very beginning and write every step of the process until you have completed the end. The reason you use posted notes is so that you can move these posted notes around (this may become helpful later).

Under each process you want to write down the time it takes for each of these tasks. Also include wait time and how long transportation takes.images

Use arrows and icons (see link) to show the process of where it goes.

One of the most important process is No Fudging any of this. It doesn’t help figuring out the issues if the data isn’t transparent.

In the end, this is what your VSM will start to look like.

Next thing that I like to do and I recommend everyone doing, is auditing the process. So take pictures of that wall that you just did and follow the process again. Taking notes, and figuring out facts.

Oh speaking of figuring out facts, I like to in my audit start asking questions to people in the process.
“Why is this being done?” “Why do you do that?”

It might be annoying for the person at the other end to keep getting questions but questions build thought and maybe they can help with some future decision making steps ahead.

It also can give you the resources to complete the project.

After auditing your VSM, go back and fix the original VSM. Snap a couple of pictures.

It’s time to have a supervisor or manager come in and take a look at the VSM to see if they agree with the mapping. I like to remove the amount of time it takes in each process. This can make a supervisor and manager bias in the VSM.

Once you are good and the manager is good. You can no put the time back on the VSM.

A Rightly Turned Lefty to Save Time

Let me tell you about the first time that I use Six Sigma to lean up in process in time management.

So my very first job out of college was working an accounts payable for a local business in my hometown. By that time I already knew that accounting wasn’t going to be my career. However, I felt as though getting the job I wanted in this small town was going to be very difficult for a college graduate. I ended up taking the first job I was offered which was accounts payable.

So if you know anything about accounts payable you know that you do a lot of number in entering. And by this I mean your you are spending a majority of the time sitting at a desk using you right hand to enter data from the keyboard. So what happens when you have to move your position by using your mouse? You end up losing concentration and position that your right hand already has.

Now think about it, you’re busy using a 10-key with your right hand and now you have to move to a different cell position using your mouse.  Taking your current position off of the keyboard and onto the mouse, then back again. It doesn’t sound like a whole lot of movement but this was actually causing a 2.5 second delay in the process take that times 500 times per day that it was being done and you would see that per day I was probably wasting about 20 minutes of my day moving my hand back and forth.

So to compensate for this problem I moved the mouse to my left hand. This was a little uncomfortable to do at first, since my left hand was not my dominant hand. I had my struggles with using the mouse on my left hand however after I spent time adjusting to the difference, I enjoyed using the left hand when entering data because it speed up the data entry time and helps me catch up on other projects that needed to be worked on.
I know this doesn’t sound like a major time Management’s objective but it was my first experience using a lean process to remove an obstacle that was causing motion waste in my work.

What I learned from this was:

  1. Recognizing the Problem: Even though this was a small time saving project, of 2.5 seconds, it turned out to save less than 2 hours a week.

  2. Finding a solution: Keep it simple.

  3. Adaptation: I had to go through an uncomfortable phase to get used to adapting to using my left hand.

  4. Change: Making this change created a faster process to entering in data. Which is Win-Win-Win for everyone.

When you can change the process of your current systems into making it more time conservative, you can then free up more time in your life.

Recognizing the Dog Crap in Your Time Management

If you missed out on yesterday’s post about Using “5 Why” in Time Management then you missed out on using “5 Whys” for Root Cause Analysis in finding out your time management problem(s).

Today, we are going to look at what are the main causes in time management in your business that is invading your personal time as well as your profits.

It is estimated that for every 2 minutes of work performed, one minute is wasted on a non-work task. These could be issues such as waiting, rework from defects, driving to the customer, so on and so on…

These issues that take up your time are like garbage, waste, dog crap if you will. So, if you saw your dog taking a crap in your kitchen, would you recognize it? Would you clean it up?

Why of course you would. Because dog crap does not belong in the kitchen or in your business. You recognize that is an issue. step-902184_1280

So why are you not recognizing time wasters in your business? And why are you not doing anything about them?

These issues cause us to be unproductive, create over time for our employees, decrease customer loyalty and sales, hurt your profits, and take away valuable time from friends and family.

The following is a list of time waste categories:

  • Defects– Defects create quality issues that lead to rework, customer complaints, replacement product distribution.
  • Overproduction– Creating too much of a product or process that waste time since there is no need have the production.
  • Waiting- This is a delay of time or action that prevents us from through the process
  • Non Utilizing Talent- Not using specific skill set you or an employee has. This also means that you are not delegating to work properly or do not have the talent for tasks.
  • Transportation- This is a process of where your product or service goes. It includes electronic information.
  • Inventory excess- Over stock of products having to maintain inventory.
  • Motion- All the motion your and your employees have to do take away from the work that is needed to be completed.
  • Excess Processing- Creating too much systematic action, operation to make change in a defining manner, without creating too many steps. (Remember KISS technique).

Using “5 Why” in Time Management

One of the biggest issues I have heard you talk about is the issue with time management. How do you go from a 12-14 hour day to a normal 8-10 day with out allocating your time to other people? And right now that is not an options since you are either employed by someone or hiring more employees would take away valuable profits.

For one we must look at the Root Cause of the problem at hand.

In this exercise we will use a problem solving tool called “5 Whys”. To understand the “5 Why” problem solving tool. You first state the problem and ask a “Why” question. Answer that and ask “Why” again. Repeat with “Why” followed up with an answer until you can no longer ask “Why”. At times the why will branch into two or more “Whys” but keep the process the same for each branch.

So final conclusion (AKA Root Cause Analysis): You are having time management problem due to supplier quality issues that cause you to have to reorder to replace what is non-conforming in manufacturing.

Mind you we did solve the RCA of the problem in this situation. But there is more problems that exist when you do RCA for the supplier quality issue.

Your situation may be different and your conclusion for the RCA will be different. But what you have is a start to why you are losing time in your day.

Effective and Efficient Meeting

In the last two blogs we talked about how to make meetings more effective and efficient.

These two blogs are just the foundation and the rules that make meetings efficient, effective, and time conscious.

Once those two have been established, everyone will know

  • Why there is a meeting
  • What there participation level is
  • How the meeting will be conducted
  • What the expectations of the meeting is
  • This makes being the meeting chair easier going into the meeting.

  • Have all the materials ready in advance.
  • copies of the presentation
  • pens/notepads/sticky notes
  • Food/drinks

Have your presentation ready: This includes having a Keynote or PowerPoint presentation that:

  • Uses the business template
  • Use 30 point font (so that it is visible to everyone)
  • Don’t put too much information on one page.
  • Keep the conversation and topics moving (you are under a tight schedule)
  • Make sure it is engaging by asking questions/make it entertaining/give more personable information.
  • Go over the information and practice what you will say during the meeting.

Now it’s time to be completely ready for the time you scheduled the meeting.

  • This means you need to be there early enough to make sure you have every thing set up.
  • Make sure all the equipment works properly
  • Take roster of who joins the meeting. This control accountability if there you are discussing issues such as safety and policies. people-2557396_1280
  • Make sure there is plenty of notes taken and have them documented for everyone to see.
  • Have to facilitator keep the conversation intact by keeping time and also putting unrelated conversations into the “parking lot”.
  • Everyone is responsible for their action item and to completed them within the time allowed.

Keep in mind about the purpose of the meeting. Keep the focus of you and your team about what needs to be accomplished in the amount of time you allowed

Once the meeting is completed, provide everyone with the meeting minutes and the list of action items.

The responsibilities of being a the meeting chair, is to also manage the people’s action items to make sure they get completed on time.

With all of this advice, it’s time to place them into your current meetings to lean up and reduce the amount of time it takes to have the meetings.

The Rules of Engagement When it Comes Meetings

In every meeting, there needs to be organization and discipline to make the meeting objective complete as well as meet the time objective.

To help prevent chaos during your meeting, it is important to have grounded established rules in place to prevent lengthy, unproductive meeting from occurring. Here is the top 14 rules that are used to help conduct an efficient and effective meeting strategy.

  1. Meeting Chair has full authority of the meeting.
  2. Meeting starts on time and ends on time- Don’t be late! And if you have to leave early, get preauthorization from the Meeting Chair prior to the meeting.
  3. If you are invited you are expected to participate and be engaged.
  4. Be controversial, but also be respectful to your piers. Everyone has their own options, views, and interpretations and should be allowed to respectfully voice them. AKA Don’t be a Jerk.
  5. The problem is the enemy, not the person. No remarks should be centered around the person.
  6. Keep an open mind to other voicing their options, views, and interpretations.
  7. Stay on point with the subject. If it goes off subject, it will be put into the “Parking Lot” and will be addressed if there is time during the end of the meeting. shaking-hands-3205463_1280
  8. Be courteous: Electronic devices will only be used to conduct the meeting. If you need to use it to check your email, make a call, text, or other task not related to the meeting, it had better be urgent and needs to be conducted outside of the meeting.
  9. Feeling tired or spaced out, feel free to stand up. We need your mental and physical participation during meetings.
  10. Each discussion will have a limited amount of time to conduct. If the discussion moves past that point, it will be put in the “Parking Lot” and if there is time allowed, discussed at the end of the meeting.
  11. The meeting will be recorded with meeting minutes. If you need to reflect back at the meeting, please check the meeting minutes
  12. Action items and deliverables will be assigned and placed with due dates. It is your responsibility to get these actions items completed on time.
  13. Remember that we are all here for one equal purpose: (Insert business Vision Statement)
  14. These are basic rules, in conducting the meeting to make it efficient and effective as possible. Rules are not set in stone and it is up to the Meeting Chair to make changes as needed for each meeting.

These 14 rules are just a list of general rules that can be changed by adding and removing what is needed to accomplish the objective of the meeting.  Use them, post them, send them with your agenda so that everyone knows what to except coming into the meeting that you will be conducting.

Use these or your own set of rule to provide high value in completing the objective and time allowance of a meeting.

 

 

 

Leaning Out Your Meeting: Creating a Efficient Agenda to Maximize Time

Have you ever had one of those meetings and thought, “Oh, God! Why am I here? Why did this meeting take so long? And why was I invited?”

I think we all have had those meeting where you just don’t understand your objective to the meeting. Especially when you have 24 Billion more important things to do. And then the length of it just makes you want to hit your head.

You are not alone.

A 2014 study from Bain and Company found that 15% of an organization’s time is spent in meeting. Making per day $25 million wasted in meeting. In a year that is $37 Billion.

Yikes that’s some scary facts. And I’m sure your organization may be guilty of wasting valuable time in meetings.

To remove the guilt yourself, it’s time to let go of old traditional meetings that lack organizational and discipline so that you can have highly productive meetings.people-2557396_1280

First off, ask: “Does there necessary have to be a meeting? Could this be conducted with a short discussion with one or two people in a few minutes?” Since not all discussions or decision making does not need to conduct a meeting to get the results needed. Make sure that the meeting is required.

Once it is determined that the meeting is needed, it all start with the attendance list and what their roles are in the meeting. Some of the invitees will have more than one role to play but don’t put too much on their plate. Such as you don’t want the recorder to also be an active participant. Pick instead an ad-hoc member to do this role.

So here is a list that I have found that is effective when inviting people to the meeting.

Meeting Chair- You are responsible for the organization and conduction of the meeting. Managing all the topic/discussion/subject/objective/goal.

Meeting Coordinator- AKA Party Planner. Kind of, you are responsible for all the prior needs such as lunch and making sure you order at least one vegie pizza.

Facilitator- This role is deeply important to make sure that the meeting runs smoothly and efficiently. He/she is in charge of:

  • Keeping track of the time
  • Keeping the meeting to the subject
  • Making sure everyone can voice their information intelligently
  • Stay neutral the whole time
  • Keep things that are not on subject in the “Parking Lot”

Recorder- This person is solely in charge of keeping track of the meeting minutes.

Attendees: Should be a list of people who are there to make the meeting beneficial.

To know if this is the right person to invite make sure you ask the following questions:

  • Is this person beneficial to the meeting? If so, how will their contribution help?
  • Is this position a duplicate from someone else already invited to the meeting. E.I. having 2 people from IT.
  • Does this person have the capabilities to make the proper decisions needed for the objective of the meeting?
  • If it’s just a ad-hoc, only invite them to the meetings they are responsible for making decision or giving information.
  • Keep the meeting to as little people as possible. A good rule of thumb is to keep it under 10 people.

When you invite your team, it is important to clarify what each individual’s role is in the meeting and what their objectives are.

After you have made the list, it’s best to check with these people on their availability on conducting the meeting. If your attendee have input into the decision process right away, they will more than likely participate without hesitation. However, you may not be able to please everyone on this time. So it may be best to just to schedule to those that are most vital to the meeting.

Once you have figured out the location, date, and time, it’s now time to put together the agenda.

Below you will find and example of a meeting agenda that is used in the past that makes meeting more efficient.

The next part you need is the Agenda Details. These are the topic/discussion/subject/objective/goal that need to be accomplished during the meeting. Along with the amount of time it takes to complete each topic/discussion/subject/objective/goal. Make sure you add them up and do not allow it to exceed the overall duration of the meeting.

men-1979261_1280Start your meeting off with what and why you are having the meeting. Then ask if there are any objections to the agenda.

Move from the agenda to topic/discussion/subject/objective/goal of each of your Agenda Details. Keep to the subject and within the minutes of the conversation.

To keep things on track you can create a list of rules that will apply to the meeting.

If a subject goes off topic, make sure the coordinator/facilitator objects to the subject and Meeting minute note taker writes the subject in the “Parking Lot”. This can be discussed if there is time at the end of the meeting or privately after the meeting.

Finally end your meeting by answering questions, closing arguments (timed) if necessary, finish the objective of the meeting (vote/decision), quick review of the meeting, and if there is time, “Parking Lot” subjects.

The point of leaning your meeting is to be effective. Effectiveness is in getting the topic/discussion/subject/objective/goal clearly and transparently resolved without wasting any more time than necessary. Fall Down 7 Times, Get Up 8: Getting Back Up After You Fail

How many time times did you fall during your infancy? Where you able to lift your body and start running like an Olympic sprinter? Probably more like a frat student celebrating his 21st birthday. Not having any control of your wobbly legs and not having enough coordination to prevent you from running into that chair multiple times.

Do you ever question the fact that a child has no fear of failure? This is really true if you think about it and you are as toddler you probably fell down hundreds of times and didn’t have the coordination to walk until probably 4-5 years old.

What would have happen if you had to relearn how to walk all over again at the age you currently are. Could you handle the humiliation of falling down hundreds of times? Could you do that without being frustrated? Angry? Could you fall with a smile and maybe a laughter?

Think about if you fell for the first time and never wanted to try again. What would you be able to  accomplish if you limited yourself to laying on the floor all day.

As an adult and you fall, you feel as though the floor is an actual safe place. Because if we get back up, we have to dust off our knees, hold ourselves up (tall and confident), and remember what we did last time that made us fall so we don’t make that same mistake again. That’s a lot of actions compared to just laying on the floor when falling doesn’t hurt so much. So it’s no wonder why people will quit after just failing once or just a few time in life and stop pursuing the ultimate goal. Success.

Everyone who has ever accomplished something fantastic has had made falls to get to their success. Here is a short list of famous people who have fallen but were able to pick themselves up and create historical success.

  • Thomas Edison– “I have not failed 10,000 times. I have not failed once. I have succeeded in proving that those 10,000 ways will not work.”
  • Alexander Graham Bell– “When One door closes, another one opens; but we often look so long and so regretfully upon the closed door that we do not see the one which has opened for us.”
  • Henry Ford– “Failure is simply the opportunity to begin again, this time more intelligently.”
  • Richard Branson– “You don’t learn to walk by following rules. You learn my doing, and falling over.”
  • Mother Teresa– “Failure is merely feedback that there is something blocking the path of the emergence and expansion of the greatest version of yourself.”

After we fall, we all have a process in order to prevent us from falling again. Here is the list that I use and I’m sure you will find it similar to what you use.

  1. Lift up your body from the floor: This is the financial impact that needs to be resolved after you have taken a fall. Calculate your current debt or what your income loss is. It’s time to think forward on how you are going to make your next payment for rent.
  2. Dust yourself off: This where you do a mental check of yourself and the environment. Failing can be damaging to your ego as well as the people in your life. Take inventory of the emotional impact that has taken place. The faster you can remove the negativity in your head, the quicker you can move to your next phase in the entrepreneur life.
  3. Stand tall and confident. Let yourself shine. This may be difficult to realize but the way you look reflects the way you feel. If you look and feel confident, then no one, including yourself, is going to remember your failures, just that you keep going and got more confident afterwards.
  4. Smile- Life has got to keep going. Remember to smile and be appreciative for living on this awesome world. Start spreading that positive vibe everywhere you go and you will see that the law of attraction will bring you to people who have the same attraction.
  5. Get Stronger and smarter- One thing about learning to walk is that it take getting stronger. Develop those “muscles” in your mind, in your body, that make them stronger let them grow.
  6. Remember what made you fall and don’t make the same mistake again. At this step, it’s important to do a full root cause analysis of why you fell. Is it because you had a shoestring that was untied, or that rock was just came out of nowhere, or you were just distracted and didn’t pick up your feet like you wanted.

Whatever the RCA of the fall, it’s important to understand the cause of it, and put together a preventive approach from having that fall happen again. Such as, checking your shoe laces prior to walking, having someone else walk in front of you to prevent to darn pesky rocks from moving in front of you, and even removing those distractions that caused you to fall in the first place.

None of this can guarantee you success and prevent you from falling again. But using this technique will reduce having a “oops!” following with a tumble. What it will do is get you just one (or more) step closer to where you want to be in life.

But Has it Killed You? Fear and Self Limiting Beliefs

  • Jumping out of an airplane with out a parachute
  • Getting bit by a poisonous snake or spider and not seeking medical attention
  • Playing Russian runlet
  • Starvation

These actions can kill you.

What won’t kill you

  • Public Speaking
  • Going to a Network marketing event
  • Asking your crush out
  • Going to the gym (even when you are out of shape)
  • Taking that long anticipated leap to start something new
  • (INSERT YOUR OWN FEAR HERE)

So why does the second list of create so much more fear than the first fear?

That anxiety you feel when you do something that causes fear. It comes from our limiting beliefs that we have had active your mind that was created there since you were  a child. Self Limiting beliefs is something that you have been taught and not born with. They exist after years and years of listening to other people discouraging messages and taking those messages as our own, then repeating them every time you come in that situation where that message exist.

They can be passed down attitudes or suggestions from generations of other people who failed. And do not want to see someone else in that same predicament.

And the more you think about the things that gives you anxiety, the louder your limiting beliefs become. Increasing your fear and making it more difficult for you to do the things that you fear. These activities are completely, physically harmless within themselves but they create anxiety that can cause a lot of health issues.

But has it killed you?

No!

What can someone do who wants to do the things they fear?

There are methods to help remove the limiting beliefs that have been tattooed in our thoughts and process. They take time to reverse the damage of negativity that has caused you to surrender to it. Never fear, because here is a list of methods and actions to remove those fears caused by our limiting beliefs.

  1. Remove or limit yourself from those who are speaking the language of fear. These are people who speak negatively, don’t encourage you, plant seeds of failure. Even though they may be people who have your best interest in mind, (parent, friend, spouse) they may be feeding into your fears, instead of having your back and supporting your dreams.

2. I’m not saying you should remove yourself from your mom because she doesn’t see your vision. I am saying to make what you want clear and that if they do not support you in it, you may need to seek people’s attention who sees and understands your vision. These people can help you get to your dream quicker than someone who doesn’t support it.

You can find these people in different networking groups. They come in the form of:

  • Business Owners
  • Mentors
  • Coaches
  • Religious Members
  • Athletes
  • Students
  • Artist/Writers
  • Politicians
  • And anyone you see with a smile on their face

Hang around these goal oriented, self-determined, individuals and you will notice that you will start thinking like them and acting like them, and probably dress like them.

3. Daily Affirmations give you positive reinforcement throughout the day just in a few sentences or paragraph form. Find one that is fitting for your need. Write it down. Write it 20 times. Post these where you see them the most, refrigerators, mirrors, doors, TVs, Computers, bathroom stalls, where ever you see yourself daily.

And just reiterate them every time you see them. Repeat it over and over throughout the day, especially when those negative thoughts or beliefs come to play. They may be silly at first but once you repeat them enough that you actually start believe them, they will then take over, and remove the self limiting beliefs in your head.

These are a few actions that you can take to remove negative self limiting beliefs from your mind. Test them by trying them out for the next few months. You have nothing to loss for trying to remove the negativity out of your life.

It’s not easy, to make changes to full-fill your dreams, but it will be worth it. You might find changes in yourself that you didn’t know existed and were capable of accomplishing anything.

In the end you will find that fear isn’t as big as an elephant in a closet, but fear is more like a mouse in the universe.
